After a scalar vacuum expectation value, a Yukawa matrix produces a bilinear −fˉ​L​Mf​fR​+h.c.. Independent unitary left/right rotations diagonalize Mf​ with nonnegative masses. Extra scalar-dependent operators can make the physical scalar coupling matrix fail to diagonalize with the mass matrix.
